Lighthouse Eval — v3 (10 real CUAD JV-flavoured contracts)

Date: 2026-05-10 Model: Ollama / gemma2:2b (unchanged across v1/v2/v3 to isolate prompt/code wins) Inputs: 10 real SEC-filed contracts from the CUAD dataset (3 original + 7 new, size-balanced 2K–35K chars) Total wall-clock: 31 min 16 s end-to-end (Watchman + Reader + Curator). API cost: $0.00. What changed vs v2:

  • Fix 1: Two-pass synthesis (rank-then-top-10) on docs >15 clauses
  • Fix 2: Watchman prompt jurisdiction-from-document hardening (visual block separation + explicit "do not copy CLIENT into jurisdiction")
  • Fix 3: Curator surface-prompt anti-recital hardening (named documents + named patterns, not concern-list recital)

Test suite: 1,686/1,686 still green. No regressions.


TL;DR

v3 broke the back of the v1/v2 architectural failures. The remaining issues are squarely at the gemma2:2b model-size ceiling, not the architecture.

Three of four falsifiable v2 predictions held at 10× scale; the fourth (Bravatek-style party-name hallucination) is a new prompt-engineering bug I caused in v3 itself.


What changed vs v2 — by metric

Watchman jurisdiction: 6/6 leaked NSW → 0/10

The v3 prompt restructure (separate === CLIENT === and === DOCUMENT TEXT === blocks + explicit "jurisdiction must come from DOCUMENT TEXT above, never from CLIENT") landed cleanly. The Watchman is now:

  • Correctly extracting jurisdictions that ARE in the document: PA, Florida, Canada, United States, Nevada, Arizona, New York, USA, Nevada, Sweden, Japan, China
  • Correctly returning empty string when no jurisdiction is in the document: 2/10 cases (Theravance, UnitedNationalBancorp). This is the v3 prompt's explicit "empty string is valid" instruction working — both v1 and v2 would have invented NSW or "United States" here.

Most cleanly, the Veoneer doc went from v2's nsw,japan,china to v3's Sweden, Japan, China — v3 didn't just remove NSW, it added Sweden (Veoneer AB's actual jurisdiction), which v2 missed entirely. Cleaner prompt → better reading.

Chunker: avg 1.0 → 14.3 → 11.6 clauses/doc

The v2 inline-numbered fallback (period-style + paren-style + Article-style) generalised across 10 different documents cleanly. v3's 11.6 avg is slightly lower than v2's 14.3 because v3 added two short docs (Sibannac 8K, UnitedNational 2K) and one ambiguously-formatted doc (Turnkey: 1 chunk, prose-style with no enumerated boundaries) that pulled the average down.

Two docs still fall back to single-chunk in v3 (Turnkey, UnitedNationalBancorp). Both are short and prose-formatted with no numeric clause markers. v4 chunker target: lettered (A., B.) and prose-segmented fallback.

Precedent injection: 0% → 50% → 59% of all per-clause prompts

v1: 0/3 docs ever saw a precedent block (the jurisdiction filter excluded everything). v2: 2/3 docs saw a block, but in separate prompts (Sibannac=11/11, Veoneer=4/4) — both because of the v2 multi-jurisdiction OR-match + documentType-only fallback. v3: 7/10 docs saw a block. 70 out of 118 per-clause prompts contained the PRIOR FIRM POSITIONS block. The board now compounds across documents in practice, not just in theory.

Compounding is also visible doc-by-doc: doc 4 (Sibannac) saw 5 prior precedents, doc 9 (Vnue) saw 5. The board grew from empty to 30+ entries over the run; documents arriving later in the sequence had access to more institutional memory.

The 3 docs that did NOT see any precedents (AcceleratedTechnologies, LoopIndustries, Theravance) all came in earlier-or-different positions: AcceleratedTechnologies ran first (empty board), LoopIndustries was type=saas very early when no saas precedents existed yet, Theravance was type=other with no matching prior type.

Reader output: 1 mega-risk → 3 separate risks per doc, consistently

In v2 doc 1, the Reader produced a single risk that cited 21 clause numbers as one citation — gemma2:2b's way of saying "I can't pick." v3's two-pass synthesis (rank by severity, pass top 10 to synthesis) prevents this: every doc emitted exactly 3 distinct risks, no mega-risks, no empty risk arrays.

10/10 docs hit the lighthouse architecture's stated output shape.

Summary placeholders: 1/3 → 0/10

The v3 synthesis prompt's explicit instruction "Empty brackets like [other party] or [venture purpose] are FORBIDDEN. If a fact is not in the per-clause findings, write (not stated in document) instead." closed the v2 doc 1 issue. Zero placeholder brackets across 10 summaries.

Curator surface decision: generic recital → specific + actionable

The single best single-line improvement in v3.

  • v2: "We've identified three critical findings related to joint and several liability, capital call mechanics, governing law, penalty / liquidated damages, and indemnification carve-outs across three investment agreements." — verbatim recital of the client's concerns list. Useless.
  • v3: "Two joint venture agreements (JV) have critical findings: 'Veoneer' and 'Sibannac'. These both involve a risk of survival-of-pre-closing-claims. Recommend opening these first for review."

v3 names specific documents (Veoneer, Sibannac), names a specific pattern (survival of pre-closing claims), gives a specific recommendation (open these first). This is what a portfolio-level lighthouse alert should look like.

Precedent lifecycle: 0 → 5 promoted to confirmed

With 10 docs feeding the board, 5 precedents crossed the CONFIRM_THRESHOLD=5 recurrence bar and got promoted from tentative to confirmed. Phase 5's positive-reinforcement loop fired for the first time in any eval run. Reader prompts on subsequent documents will weight these promoted precedents higher (already tested in the claw-reader-precedent.test.ts unit test).


What's still wrong — the honest list

1. "Bravatek and COMPANY" hallucination on 3-5 docs

This is a bug I created in v3 itself. My v3 synthesis prompt has the line:

If the findings name specific parties (e.g., "Bravatek and COMPANY", "Veoneer and Nissin"), USE THOSE NAMES verbatim in the summary.

gemma2:2b is treating the EXAMPLES as DEFAULTS — when the per-clause findings don't strongly anchor party names, the model uses "Bravatek and COMPANY" from my example as the fill-in. This is visible in 4/10 summaries (AcceleratedTechnologies, BorrowMoney, Sibannac partially-correct, Theravance, XLI Technologies).

Fix: replace the real-party examples with structural placeholders. Post-run fix below.

2. Profile-concern vocabulary still leaks even when parties are clean

LoopIndustries (Watchman: saas/Canada-US) got a clean Watchman, but the synthesis still said "potentially exposing the Client to joint and several liability for obligations of the SPV" — "joint and several liability" is a verbatim entry from the client's profile concerns list, dragged into a vendor outsourcing context where it's a non-sequitur.

Same root cause as the Curator anti-recital issue, different vector. The synthesis prompt got the "do not name client as party" instruction but not the "do not paste client's concern vocabulary into risks" instruction.

Fix: mirror the Curator's anti-recital language into the synthesis prompt.

3. Two short docs still fall to single-chunk

Turnkey (12K) and UnitedNationalBancorp (2K) both got 1 clause detected. Both are short, prose-formatted, and have no enumerated clause markers — the v3 chunker's three patterns all miss them.

This is mostly fine: short documents work as single-chunk inputs to gemma2:2b. Turnkey produced the eval's cleanest summary precisely because of this. But the architecture's "fan-out across clauses" claim quietly degrades on prose-formatted contracts.

Fix: v4 chunker — lettered ((a), (b)) + sentence-segmented + page-break fallback.

4. Watchman over-classifies non-JV docs as jv

7/10 documents classified as jv even when the contract is really a promotion agreement (Vnue), distribution agreement (XLI), strategic alliance / sales channel (Sibannac, Turnkey, AcceleratedTechnologies). The taxonomy jv | nda | employment | lease | loan | saas | policy | other has no slot for distribution / referral / strategic-alliance contracts, so anything with "joint" or "alliance" language gets jv.

Fix: add partnership or services to the type taxonomy, or split saas into services + software.

5. Reader times out at ~7 min on long docs (Theravance)

Theravance (33K chars, 22 clauses, type=other) took 442 seconds — over 7 minutes — for the Reader fan-out. That's gemma2:2b on a non-JV template doing 22 per-clause analyses. The two-pass synthesis fired correctly afterwards, but the fan-out itself is unfeasibly slow.

In production, the Watchman's route=quick-scan decision on this doc would have meant 1 Reader call instead of 22. My eval script bypasses route routing. So this isn't a production performance issue — but it's a real-world observation that the architectural decision to honour route matters.

Fix: the production processor.ts already honours route. The eval script should too — v3.1 patch.

Grounded summaries: 5/10 (Sibannac, Turnkey, UnitedNational, Veoneer, Vnue). Bravatek/NSW hallucination: 5/10 (Accelerated, BorrowMoney, Theravance, XLI, partial-Sibannac).

The pattern is consistent: gemma2:2b grounds correctly when the per-clause findings contain distinctive party names. It hallucinates when the doc reads as "generic JV" with no distinctive defined terms. Removing the real-party examples from the synthesis prompt will close most of the hallucination cases (post-run fix below).

  1. Synthesis prompt example-name fix — replace "Bravatek and COMPANY" / "Veoneer and Nissin" examples with structural placeholders (e.g., "the parties named in the findings, whatever they are"). Estimated impact: closes 4/10 hallucinated summaries.

  2. Synthesis anti-recital instruction — mirror the Curator anti-recital block into the synthesis prompt to stop "joint and several liability" / "capital call mechanics" from being dragged into non-JV risk descriptions.

  3. Type taxonomy expansion — add partnership / services slot so the Watchman has somewhere to put strategic-alliance / promotion / distribution agreements that aren't actually JVs.

  4. Eval script honours Watchman route — for quick-scan docs, run a single synthesis call instead of full Reader fan-out. Brings eval timing in line with what production would actually do.

  5. v4 chunker — lettered + prose-segmented fallback for the 2/10 docs that still single-chunk.

None of these are blocking. The article can ship on the v3 numbers. The v3.1 patches turn the "hallucinated party name" issue from a v3 footnote into a v3.1 non-issue.

Verdict

v3 is the first run where the lighthouse architecture's intended behavior matches the architecture's documented behavior on a meaningful number of real documents. The remaining issues are:

  • One self-inflicted prompt bug (Bravatek example-names — v3.1 fixes in ~5 minutes)
  • One model-size cliff (gemma2:2b hallucinates on generic-looking long docs — moving to gemma4:e4b would close most of these; needs 16GB+ RAM)
  • Two minor architecture refinements (taxonomy slot for partnership/services, lettered-section chunker fallback)

None of these block the article. All are visible, named, and fixable.

For the cost of about three hours of engineering work + 31 minutes of local compute on a single Mac, the lighthouse went from a green-test-suite plumbing claim (v1) to a public-document-defensible product claim (v3). That's the work. The eval at evals/jv/EVAL_REPORT_V3.md is the receipt.
